Three very different products. Three very different price tags. Three very different outcomes. So, let me tell you here — this is the honest framework for deciding which one you actually need. Written by someone who's been hired as all three. Right? Okay, let's go.

The one-line difference

  • Coach — teaches you to run ads. You're the one inside Ads Manager. The product is skill transfer. Okay?
  • Consultant — advises you. Builds the strategy, audits the account, delivers the written plan. You (or your team) still execute. Simple.
  • Agency — runs ads for you. You approve, they execute. The product is the outcome.

When a coach wins

  • You (or a team member) are willing to spend 2-4 hours a week in Ads Manager.
  • Your ad spend is ₹50k–₹10L/month and you want to keep margin instead of giving 10-20% to an agency.
  • You want the knowledge to stay in-house. When the coach leaves, your team is better.
  • Your product or funnel is unusual enough that a generic agency playbook won't fit.

When a consultant wins

  • Pre-launch — you need a media plan and creative strategy before the ad spend starts.
  • Reset — your ROAS has collapsed and you need an outside operator to diagnose in 2 weeks.
  • Audit — you have an agency you're not sure is performing. A consultant audits the work.

When an agency wins

  • You have no one in-house to run ads and no intention to hire.
  • Your ad spend is high enough (₹10L+/month) that the 10-20% agency fee is cheaper than a full-time senior hire.
  • You want "set and forget" execution and are willing to give up some visibility.

The hybrid that most founders miss

For ad spend in the ₹5-20L/month range, the best setup is frequently coach + agency:

  • Agency runs day-to-day execution — creative production, bid adjustments, campaign launches.
  • Coach (you, or someone you hire) audits the agency's work monthly. Calls out where the agency is coasting.
  • Total cost: agency retainer + ₹30-50k/month coach. For a ₹15L/mo ad budget, that's ~₹2L total, and the coach layer pays back 3-5× by keeping the agency sharp.

The agencies that resist this setup are the ones whose work wouldn't survive an external audit. Good agencies welcome it.
